How Many Vehicles Does Your Fleet Actually Need?

Ask a fleet manager how many vehicles their organization needs, and the honest answer is often "I'm not sure." The fleet grew one request at a time. A department needed a car, so it got one. Years later, some of those vehicles are booked every day, and some sit in the lot for weeks.

Every vehicle costs money whether it moves or not: insurance, maintenance, registration, and a parking space. Right-sizing means matching the number of vehicles to the trips your people really take. Done well, it lowers cost without cutting service.

The hard part isn't the idea. It's the proof. Here's a practical way to get there.

Step 1: Measure how every vehicle is used

You can't right-size what you can't see. Start by collecting a few months of real use data for every vehicle.

What to track

  • Bookings per vehicle, per week

  • Days each vehicle sat unused

  • Trips by department

  • Peak days and times, when demand is highest

Where the data comes from

If bookings run through spreadsheets, emails, and sticky notes, this data is scattered or missing. A digital reservation system records every booking automatically. If you already have telematics, connecting it adds GPS-verified trip records, so you know a vehicle was actually driven, not just booked.

Step 2: Move idle vehicles into a shared pool

Before you retire anything, give underused vehicles a chance to work harder. Vehicles assigned to one person or one department often sit idle while someone down the hall rents a car.

How to start

  • Pick the vehicles with the most idle days from Step 1.

  • Open them up for booking by more people and departments.

  • Set clear booking rules and approvals, so people trust they'll get a vehicle when they need one.

Our short video, 5 Strategies for Optimizing Utilization, covers more ways to get each vehicle used more.

Step 3: Right-size with confidence

Once the shared pool has run for a few months, look at the numbers again. Now you can see how many vehicles you need to cover real demand, including peak days.

Questions to answer

  • Which vehicles are still idle, even in the shared pool?

  • Can the same trips be covered with fewer vehicles?

  • Which vehicles don't need to be replaced when they reach end of life?

With this data, right-sizing stops being a debate. You have a clear, fair case to share with department heads and leadership.

How Ascend helps

Ascend, Launch Mobility's fleet operations software, turns idle vehicles into a shared, on-demand motor pool. You can build it in stages:

  1. Digital reservations: web and app booking, booking rules, approvals, and utilization reporting. No app download required to book.

  2. + Telematics: connect Samsara, Motive, or Geotab for live location, fuel or charge level, and GPS-verified trip records. Integrations are included at no extra fee.

  3. + Key management: the final step to a fully self-serve pool.

Fleets that pool and right-size with Launch Mobility can save up to $2,000 per vehicle per year.
